Nasu Farm

A cold-climate self-sufficient farm in Nasu, Tochigi (Phase 0 → 1 → 2 roadmap)

On the Nasu highlands in Tochigi, we are building a farm aimed at self-sufficiency in food and energy. We start with fast-cash crops, add pipe-frame greenhouses while clearing open land, and ultimately move into tropical specialty crops. To keep a small team productive, we are also researching agricultural humanoids.

Phase 0 | Preparation (Autumn–Winter 2026)

Grading the land and raising chicks, while using the winter off-season to build the groundwork.

  • Plant garlic (autumn planting) where possible; prepare spring leeks and leafy greens
  • Raise hatched chicks and prepare direct sales at the roadside station toward first egg laying
  • Fell timber in winter for firewood (greenhouse heating fuel) and build the first single-span greenhouse
  • Acquire a used tractor, combined with some contracted tilling

Phase 1 | Fast cash flow (Year 1, 2027)

Earn quickly with low investment, building cash flow while adding facilities.

  • Monetize with quick-return crops: leeks, garlic, edamame, leafy greens (direct sales first, surplus to JA)
  • Start direct sales of eggs and vegetables at the roadside station
  • Add single-span greenhouses one by one; grow summer mini-tomatoes in the first
  • Put the well water into full use; add temperature monitoring and power-outage backup to the heated zone
  • Improve the newly cleared soil with lime, compost and green manure

Phase 2 | Scaling and assets (Year 2 onward)

Line up single spans into a ~10a greenhouse cluster, grow volume crops on open land, and raise tropical crops as a specialty.

  • Line up single-span houses to about 10a (snow-resistant layout)
  • Grow mechanizable volume crops on 10a+ of cleared land (garlic, leeks, highland vegetables)
  • Establish small plots of perennials such as asparagus and blueberries for stable income years later
  • Grow coffee, vanilla and bananas in the heated zone for high-value direct sales and experiences

Agricultural humanoid R&D for labor

As a key to keeping a small team productive across a large farm, we are researching agricultural humanoids in parallel. We are currently at the proof-of-concept stage with remote-controlled robot arms, envisioning a future where robots handle repetitive greenhouse and field tasks. Note: this is a research-and-development effort; the timing of any deployment is undecided.
